We built a merchant app for a large Indian financial services group that wanted to serve small and mid-sized retailers through a single mobile experience. Merchants sign up and complete KYC on their phone, get a live QR code, watch every payment and settlement as it happens, apply for business loans, and earn commissions by referring financial products to their own customers.

Field employees can also assist merchants through the same journey, so the app works for both self-serve and assisted onboarding. The result is one app that covers onboarding, QR payments, settlements, credit and referral income for the client's entire retailer network.

The challenge

The client had a strong network of local retailers but no single digital channel to onboard them, collect payments for them, and offer them credit. Onboarding depended on paper forms and branch visits, so activation took days and many applications stalled halfway.

Once live, merchants had little visibility into their money: they could not easily see which payments had been settled to their bank, which were still pending, or why some were on hold. On top of that, the client wanted merchants to act as a distribution channel for loans and other products, but there was no simple way for a shopkeeper to refer a customer, track that lead, and get paid for it.

How we solved it

Guided, Paperless Merchant Onboarding

We designed onboarding as a clear five-step journey: business details, store details, bank details, business and KYC proof, and payment preferences. Merchants sign in with their mobile number and OTP, verify their PAN, and the app fetches linked GSTIN details automatically so they do not have to type them. Store photos, Aadhaar images and business documents are captured straight from the phone camera. Bank accounts are verified instantly, with a cancelled cheque upload as a fallback. A progress tracker and "resume journey" option let merchants pick up exactly where they left off.

Assisted Onboarding for Field Teams

Many small merchants prefer help from someone they trust. We added an employee-assisted mode where a field executive enters their employee code during sign-up. The code is validated in real time, the merchant is tagged to that employee, and the rest of the journey stays the same. This gave the client one app for both digital-first and relationship-led acquisition.

QR Payments, Settlements and Refunds in One View

Once live, merchants see a clean home dashboard with their QR code, today's collections and pending settlements. They can manage multiple QR codes, rename them with aliases, and enable or disable them as needed. Transactions are grouped by date with filters and search, and each payment shows its status, UTR and settlement details. Settlements are split into settled, unsettled and on-hold views, so merchants always know where their money is. Refunds can be started directly from a transaction, and merchants can choose to receive settlements via UPI or bank transfer.

Business Loans and Products for Merchants

The app surfaces personalised business loan offers based on the merchant's profile. Merchants can check eligibility, enter the amount they need, and apply without leaving the app. A built-in EMI calculator shows the monthly payment, total interest and payable amount before they commit, and a "My loans" section tracks active loans, EMI dates and disbursement details.

Lending becomes a natural next step for active merchants rather than a separate sales process.

Refer and Earn: Merchants as a Sales Channel

Merchants can refer financial products such as personal loans, home loans and credit cards to their own customers. The flow includes product training videos, guidance on whom to sell to, and a clear view of the commission for each product. Customer consent is captured through OTP, after which the merchant can share an application link. Every lead is tracked through created, in-progress, fulfilled and rejected stages, and earnings move from pending to settled. Merchants can also raise GST invoices for their commissions directly from the app.

Reports, Support and Self-Service Tools

Merchants can generate QR transaction reports, lead reports and payout reports for any date range and download them for their records. A help and support centre offers searchable FAQs, ticket creation by category, a chat-style ticket timeline, and a one-tap call option. Push notifications keep merchants updated on payments, offers and service messages, and a consent manager lets them review or withdraw their data consent at any time.

What we learned

This project showed that small merchants will fully adopt a digital financial product when it is simple, transparent and useful every day. By bringing onboarding, payments, settlements, credit and referral income into a single app, we helped the client turn its retailer network into an active, digitally served community and a scalable distribution channel for financial products.
